Shore Up — For temporary advantages, suggest investments or strategies to make them more durable (e.g., patents, ecosystem lock-in, compounding data advantages).
Deprioritize — Flag areas of competitive parity where the PM may be over-investing relative to strategic return.
Address — For competitive disadvantages, recommend whether to fix, outsource, or exit.

VRIO assessments of "Rare" and "Inimitable" are meaningless without a competitive reference point. - **No product description.** STOP if the PM cannot clearly articulate what the product does and for whom. VRIO without context is an academic exercise. --- ## Red Flags and Anti-Patterns NEVER tolerate these — push back directly: - **"Yes" without evidence.** NEVER accept "Yes" for Valuable, Rare, or Inimitable without the PM providing specific evidence. "We're better at it" is not a barrier to imitation. "Our competitors could not replicate our 10-year dataset of [specific data] without [specific barrier]" is. - **Wishful rarity.** If the PM claims a resource is rare, ask: "Which specific competitors lack this, and why?" If they cannot name competitors who lack it, it is probably not rare. - **Confusing operational necessity with advantage.** Having a "great engineering team" is not a competitive advantage unless you can explain what makes it rare and inimitable. Most companies believe their team is great. - **Ignoring the "Organized" dimension.** PMs frequently claim V+R+I but skip the honest assessment of whether the organization actually exploits the resource. Having a moat you do not use is not a moat. - **Over-counting resources.** If the PM lists 10+ resources, they are padding the list. Challenge them to prioritize the 5-8 that genuinely matter. Quantity dilutes the analysis. - **VRIO in isolation.** NEVER present VRIO results without connecting them to competitive context.
