Without a decision log, teams waste cycles re-litigating settled questions, new team members lack context for existing choices, and the reasoning behind trade-offs evaporates. A decision log is institutional memory. ## Process ### Step 1: Capture the Decision Ask the PM: 1. **What was decided?** State the decision clearly in one sentence. 2. **What was the context?** What prompted this decision? What skill or process surfaced it? (e.g., "During pre-mortem analysis, we identified X risk and decided Y.") 3. **What alternatives were considered?** List at least 2 alternatives that were evaluated. 4. **Why was this option chosen?** What evidence, reasoning, or constraints led to this choice? 5. **What are the trade-offs?** What are we giving up or accepting with this decision? 6. **Who made the decision?** Name the decision-maker(s) and any key stakeholders consulted. 7. **When does this decision expire or need revisiting?** Is this permanent, or should it be reviewed at a specific milestone? ### Step 2: Classify the Decision Categorize the decision: - **Strategic** — Affects product direction, market positioning, or competitive strategy (e.g., which market segment to target, which strategic pillar to prioritize) - **Tactical** — Affects execution approach within an established strategy (e.g., build vs. buy, which framework to use, launch sequencing) - **Operational** — Affects day-to-day processes or workflows (e.g., review cadence, meeting structure, tool selection) ### Step 3: Link to Source Artifacts Ask the PM if this decision was informed by a specific PM Superpowers artifact: - Strategy document - Competitive landscape analysis - VRIO analysis - Strategic moat assessment - Pre-mortem analysis - Other source If so, reference the artifact path and the specific section that informed the decision. ### Step 4: Format the Decision Entry ```markdown ## Decision: [Decision Title] **Date:** [YYYY-MM-DD] **Category:** Strategic | Tactical | Operational **Decision-Maker:** [Name/Role] **Status:** Active | Superseded | Under Review ### Context [What prompted this decision — 2-3 sentences] ### Decision [Clear statement of what was decided] ### Alternatives Considered 1. **[Alternative A]** — [Brief description]. If so, update the status of the superseded decision to "Superseded by [new decision path]". --- ## Stopping Conditions STOP and inform the PM if any of these conditions are met — do not proceed with assumptions: - **No decision to log.** STOP if the PM cannot state what was decided. If the decision has not actually been made, recommend they make it first — potentially using the `strategy` or `prioritization` skill. - **No alternatives considered.** STOP if the PM cannot name a single alternative. A decision with no alternatives is not a decision — it is a default. Help them identify what else could have been done before logging. - **No decision-maker identified.** STOP if no one owns the decision. Unowned decisions are assumptions, not commitments. --- ## Red Flags and Anti-Patterns - **Decisions without alternatives.** NEVER log a decision that lists zero alternatives. If no alternatives were considered, the PM did not make a decision — they followed a default. Push them to articulate what else could have been done. - **Missing rationale.** NEVER accept "it felt right" or "leadership decided." Demand specific reasoning: what evidence, what constraint, what trade-off analysis? - **Phantom decisions.** If the PM says "we decided X" but cannot name who made the decision or when, it may not actually be decided. Clarify whether this is an assumption or a real commitment. - **Never-revisit decisions.** Strategic decisions in fast-moving markets should almost always have a review date. Push back if the PM says a strategic decision never needs revisiting. --- ## Completion Requirements Before saving the decision entry, verify: 1. Decision statement is clear and unambiguous 2. At least 2 alternatives are documented with rejection rationale 3. Rationale includes specific evidence or constraints (not just preference) 4. Decision-maker is named 5. Review date is specified (even if "No expiration" with justification) --- ## Workflow — Next Steps After logging the decision, offer these natural next steps: 1. **Verify the source artifact** — "Would you like me to run a quality check on the artifact that informed this decision?" → Invoke the `verification` skill. 2. **Build stakeholder alignment** — "Would you like to prepare tailored briefings to communicate this decision to different stakeholder groups?" → Invoke the `stakeholder-alignment` skill. 3. **Prioritize next actions** — "Does this decision unlock a set of initiatives that need prioritization?" → Invoke the `prioritization` skill.
