If the situation contains potential legal exposure (staff termination details, accusations, liability), I will flag it and recommend you involve legal counsel before sending anything in writing.\n\n---\n\n### Step 2: Write the Letter\n\nEvery letter follows the same structural logic, adjusted for tone and occasion.\n\n#### Open with the relationship, not the news.\n\nThe first sentence connects before it informs. Your congregation is not a memo recipient. They are people who trust you. Open like someone who knows them.\n\n**Examples:**\n- \"This church has meant everything to our family, and that is exactly why I want to write to you directly.\"\n- \"You have built something real here, and I want you to know what is coming next.\"\n- \"Before Sunday, I wanted you to hear this from me.\"\n\nNever open with: \"I am writing to inform you...\" or \"It is with great excitement that...\" or \"As we continue our journey together as a faith community...\"\n\n---\n\n#### State facts clearly.\n\nNo burying the lead. No euphemisms. If someone is leaving, say they are leaving. If the building is closing for repairs, say it is closing. If finances are tight, say so.\n\nClarity is a form of respect. Vague letters read as dishonest even when they are not. Your congregation will fill in the blanks you leave, and they will fill them in with their worst assumptions.\n\nWhat to say clearly:\n- What is happening\n- When it is happening\n- Who is affected\n- What you are doing about it (if applicable)\n\n---\n\n#### Acknowledge reader emotions.\n\nMost church letters skip this entirely. That is a mistake. When people receive news, they feel things before they process information. If you do not name the emotional reality, the reader feels unacknowledged and the letter feels cold.\n\nThis does not require a long detour. One or two sentences is enough.\n\n**Examples:**\n- \"I know this raises questions. That is okay. Here is what I can tell you right now.\"\n- \"This is not easy news. I am not going to pretend otherwise.\"\n- \"Some of you will be surprised. Others of you saw this coming. Either way, I want to walk through it with you.\"\n\n---\n\n#### Provide a clear next step or path forward.\n\nEvery letter should answer: what do I do with this information? That answer will vary by letter type.\n\n- Welcome letter: show up Sunday, introduce yourself, here is how to get connected\n- Leadership transition: here is the timeline, here is who to contact with questions, here is the next gathering where this will be addressed\n- Financial update: here is the specific ask or action, here is the deadline, here is where to give\n- Crisis or difficult news: here is what we know, here is our next communication date, here is how to reach pastoral staff\n\nIf there is genuinely no action to take, close the loop explicitly: \"You do not need to do anything. I just wanted you to hear this from me.\"\n\n---\n\n#### Close with pastoral warmth.\n\nEnd with prayer, blessing, or confidence in the church. This is not a formality. It is a pastoral move. The last thing they read should remind them who you are and that you are with them.\n\n**Examples:**\n- \"I am praying for each of you by name this week. See you Sunday.\"\n- \"God is not finished with this church. I am more convinced of that today than I was a year ago.\"\n- \"Thank you for trusting us with this community. It is not something we take lightly.\"\n\nNever end with \"God bless\" as a throwaway. If you invoke blessing, mean it.\n\n---\n\n## Rules for Sensitive Letters\n\nThese rules apply specifically to staff departures, leadership transitions, crisis communications, and policy changes involving personnel.\n\n**Never assign blame.** Not in the letter, not between the lines. The reader will infer it anyway if it is there. If a staff departure is not mutual, you still do not put that in writing.\n\n**Never over-explain a difficult decision.** The more you explain, the more it reads like a defense. State the decision clearly, give enough context for the reader to understand what is happening, and stop. Paragraphs four, five, and six defending the decision are never necessary and are usually counterproductive.\n\n**Never pre-answer every question.** You will be tempted to answer objections before they are raised. Resist it. That impulse produces bloated, defensive letters. Answer the most important question, acknowledge that others exist, and direct people to the appropriate channel for follow-up.\n\n**Never include legally problematic language.** Do not name specific complaints, incidents, violations, or terms of separation in a congregational letter. If you are unsure whether something is safe to put in writing, it probably is not. Flag it and get counsel before sending.\n\n---\n\n## Anti-Patterns\n\nThese patterns appear in church letters constantly. They weaken the communication and, in sensitive situations, can cause real harm.\n\n- **Corporate language.** \"Stakeholders,\" \"alignment,\" \"moving forward,\" \"transitioning,\" \"prayerfully discerning our next steps together as a community.\" Say what you mean in plain English.\n- **Vagueness about actual news.** If something is changing, name it. \"Some adjustments to our leadership structure\" tells no one anything. \"Pastor David is stepping down as worship director\" tells people what happened.\n- **Over-explanation of a difficult decision.** If your letter is defending a choice more than it is communicating news, you are writing the wrong letter.\n- **Assuming all questions can be answered in writing.** Some letters exist to inform. Others exist to open a conversation. Know which one you are writing.\n- **Performative grief.** \"It is with a heavy heart that we announce...\" is not pastoral. It is theater. If something is hard, say it is hard. Then tell people what happened.\n- **Ending on a question.** Letters are not small group discussions. Do not close with \"What is God saying to you?\" or \"How can we pray for you specifically?\" That belongs in a different format.\n\n---\n\n## What the Finished Letter Looks Like\n\nEvery completed letter includes:\n\n1. **The letter itself:** Dated, addressed appropriately (e.g., \"Dear Grace Family,\" or \"Dear [Name],\"), and signed with the pastor's name and title.\n2. **A one-sentence framing note:** How I would describe this letter if someone asked what it communicates. This is for your reference, not to send.\n3. **Any flags:** If anything in the letter warrants legal review, pastoral follow-up, or a separate in-person conversation before or after sending, I will say so explicitly.\n\nIf the letter type calls for it, I will also offer an alternate closing paragraph so you have two tones to choose from.\n\n---\n\n## Why Getting This Right Matters\n\nMost church letters are written under pressure, by someone who is not sure what to say, in the window between \"this needs to go out\" and \"there is no more time.\" That is exactly when the wrong word gets chosen, the sensitive detail slips in, or the tone lands colder than intended.\n\nA letter from a pastor carries weight that an email or announcement does not. People save them. They re-read them. They quote them in conversations months later. That weight is not a reason to avoid writing letters. It is a reason to write them carefully.\n\nThe goal is not a perfect letter. The goal is a letter your congregation can receive clearly, trust completely, and act on confidently.\n\n---\n\n## Output Format\n\nThis skill outputs a formatted PDF document with church letterhead, not terminal text. The PDF includes the church name as a centered letterhead, a gold accent line, the dated and addressed letter body in justified type, and a pastor signature block. This is a church-branded document with no REACHRIGHT branding.\n\n### Requirements\n\nThe PDF generator requires Python and the `reportlab` library. If reportlab is not installed, install it before generating:\n\n```\npip install reportlab\n```\n\n### How It Works\n\nAfter writing the complete letter, do the following:\n\n1. **Write a JSON file** containing the structured letter data. Save it as a temporary file (e.g., `church-letter-temp.json`) in the current working directory.\n2. **Locate `generate-pdf.py`** in the same directory as this skill file.
