Resolve the exact product repository, revision, runtime, audience, channel,\n target duration, aspect ratio, language, available assets, and publishing\n scope. Inspect before guessing.\n2. Read repository instructions and existing demos, screenshots, tests,\n fixtures, launch scripts, and marketing claims. Search before adding a new\n recorder or seed path.\n3. Separate immutable product facts, creative choices, and missing production\n facts. Do not turn an unknown into a visual claim.\n4. Select one reference benchmark: the user's strongest previous demo, a\n product-native launch video, or a clearly named quality bar. Record what to\n preserve and what to avoid. Organize chapters by user outcome or proof question,\nnot by toolbar location. Require each chapter to leave visible accumulated\nstate or decisive new knowledge.\n\nWrite the native interaction spine before any title, mockup, or compositing:\n\n`real starting state → user input → native product response → consequential result`\n\nFor software demos, show the actual CLI, application, host integration, API\nconsumer, or generated artifact named in the proposition. Evidence generated\nbackstage and retyped into a presentation layer does not count as native use.\nTarget at least 60% native product surface, place the first meaningful product\naction within five seconds, and keep explanatory/title surfaces below 20%\nunless the medium makes those ratios inapplicable and the plan records why.\n\nWrite one beat for each meaningful tactic, product action, reveal, consequence,\nor attention shift. A click is not a beat unless it changes the proof. Pair\nnarration about value or consequence with an observable action; do not read the\ninterface aloud.\n\nTreat beats as actions and revelations, never equal time boxes. Record multiple\nobservable events inside a longer beat. Default to no more than three seconds\nbetween visible or audible events for a promotional demo; a motivated hold is\nthe only exception.\n\nSave the plan as `beat-plan.json` using\n[artifact-contract.md](references/artifact-contract.md), then run:\n\n```bash\npython3 /scripts/validate_demo_plan.py /beat-plan.json\n```\n\nFix plan failures before recording. Do not hide gaps in post-production.\n\n## Prepare and capture\n\n1. Build a disposable, repeatable starting state. Preserve user data and\n existing recordings.\n2. Prefer repository-native APIs, scripts, fixtures, and automation over manual\n UI control. Use a browser or desktop controller only when the product proof\n genuinely depends on that surface and no lower-level route can execute it.\n3. Use deterministic data only to stabilize inputs or external dependencies.\n Keep the real product path active and record the boundary in the plan.\n4. Run a fast, silent rehearsal. Confirm selectors, commands, product results,\n duration, native-surface ratio, event density, and exit states before paying\n for narration or a full recording.\n5. Audition narration with the actual language and script. Measuring duration\n is not an audition. If the agent cannot hear the sample, require a human\n selection or use a non-voice treatment instead of claiming the accent is\n approved. Voice labels and locale names are not evidence of accent,\n naturalness, or timing.\n6. Record clean picture, UI/action sound, narration, and music as separable\n elements when practical. Retain raw evidence and logs.\n7. If a production path fails, report the failure and repair that path. Do not\n silently substitute screenshots, fake progress, or a different capability.\n\n## Edit and diagnose pacing\n\nFor every cut, finish:\n\n`Cut from [state/action] to [new state/action] because the audience now needs to [learn/feel/locate/compare/anticipate].`\n\nShorter is not automatically faster. Remove unexplained waiting, duplicated\ninformation, cursor travel with no consequence, and narration that finishes\nbefore the corresponding action begins. Preserve enough time to orient, see the\naction, register the result, and anticipate the next beat.\n\nWhen diagnosing “slow” or “stuck” pacing, locate the first mismatch:\n\n1. no new product or audience state;\n2. action begins too late after narration;\n3. action finishes but the result is not framed;\n4. capture contains real processing with no readable status;\n5. edit holds a redundant image;\n6. audio or encoding creates apparent freezes.\n\nRepair the mismatch instead of globally speeding up the video.\n\n## Verify and package\n\nRun the plan validator again after the edit reflects any timing changes. Probe\nthe final video with:\n\n```bash\npython3 /scripts/probe_demo_media.py \\\n --expect-width --expect-height --expect-fps \\\n --expect-duration --expect-container \\\n --expect-video-codec --expect-audio-codec \\\n --duration-tolerance \\\n --require-audio\n```\n\nSet `delivery.duration_tolerance_seconds` to `0.25` normally. A larger encoding\nvariance requires `delivery.duration_tolerance_reason`; pass the same declared\ntolerance to the probe. The pacing analyzer derives it from the plan.\n\nAlso inspect the full video or a contact sheet for frozen frames, clipped UI,\nunreadable type, secret leakage, missing chapters, broken focus, abrupt audio,\nand claims whose evidence is not visible. A playable file with valid codecs is\nnecessary but not sufficient.\n\nRun the pacing analyzer for promotional video:\n\n```bash\npython3 /scripts/analyze_demo_pacing.py \\\n --plan /beat-plan.json \\\n --json-out /pacing-verification.json\n```\n\nTreat its default silence and low-motion limits as a fail-closed rehearsal\ngate. The analyzer exempts a silence or low-motion segment only when the entire\ndetected interval falls inside a motivated hold declared by the plan; do not\nraise a file-wide threshold to accommodate one hold. It rejects alternate audio\nor video streams because those tracks are not pacing-verified; deliver exactly\none of each.\nReview continuous playback or dense consecutive frames as well as a contact\nsheet; one frame per scene can make a static slide deck look varied.\n\nDeliver the files defined in [artifact-contract.md](references/artifact-contract.md)\nand state which claims used live execution, deterministic fixtures, or\ncompositing.\n\n## Autonomy boundary\n\n- Perform read-only inspection, local planning, disposable seeding, local\n capture, editing, and validation directly when requested.\n- Ask before using credentials not already approved for the task, incurring\n paid API usage, changing production data, deploying, publishing externally,\n deleting or overwriting existing media, or changing product code outside the\n requested scope.\n- Remote commit, push, PR, or publication requires explicit approval unless the\n current request already grants that exact action.\n- Never record private memories, tokens, account data, notifications, unrelated\n windows, or user-identifying paths when a sanitized fixture can prove the\n same capability.\n\n## Done when\n\n- The exact product revision and truth boundary are recorded.\n- A reference benchmark is recorded with concrete qualities to preserve.\n- One audience doubt is answered by a visible opening-to-landing change.\n- Core claims have E1 or bounded E2 evidence; exclusions are explicit.\n- The native interaction spine is visible, the native-surface target is met,\n and meaningful product action begins within five seconds.\n- The beat plan passes `validate_demo_plan.py` with no unexplained gap, overlap,\n idle interval, or missing state change.\n- A fresh rehearsal proves the complete path before the final capture.\n- The final media passes `probe_demo_media.py` and a visual/audio review.\n- The final media passes `analyze_demo_pacing.py`; silence and low-motion spans\n stay inside the declared attention contract.\n- The delivery package includes the final artifact, plan, script, evidence,\n and verification result appropriate to the selected mode.\n\n## Gotchas\n\n- A feature inventory is source material, not a script.\n- A mock that bypasses the product path cannot prove that path.\n- Using a product backstage while replacing its visible surface with cards,\n fake terminals, or retyped output is not a product demo.\n- A deterministic provider is acceptable only when the surrounding real state,\n command, task, persistence, and result paths still execute and the boundary\n is ","tagline":"Plan, produce, or diagnose evidence-backed product demo videos and screen-recorded promotional walkthroughs.
