Reconstructs the commit narrative,\ntests the PR's architectural premises against project reality, and produces a\nreview comment the user can post directly.\n\nThree core insights:\n1. Most bad reviews happen because the reviewer looks at the final diff in\n   isolation and misses the *why*.\n2. Most over-engineered PRs happen because the contributor builds for imagined\n   future requirements instead of the current problem.\n3. Most shallow reviews happen because the reviewer catalogs file-level\n   findings without first understanding what the change means for the product.\n   Think about the product impact before diving into the code.\n\n## Phase 1 — Orientation\n\nBefore reading any code, establish context.\n\n### 1. Get PR metadata\n\n```bash\ngit remote -v\n```\n\n**GitHub (primary path):**\n\n```bash\ngh pr view <N> --json baseRefName,headRefName,title,body,commits,files,statusCheckRollup,reviews\n```\n\n**Fallback (no `gh` CLI or non-GitHub remote):**\n\n```bash\ngit log --oneline <base-branch>..<pr-branch>\ngit diff --stat <base-branch>...<pr-branch>\n```\n\nUse the resolved base/head branch names for all subsequent commands.\n\n### 2. Read project conventions\n\nBefore forming opinions, read the project's own rules:\n- `AGENTS.md` — architecture, boundaries, \"always do / never do\" lists\n- `.cursor/rules/` — workspace rules that apply to all changes\n- `CONTRIBUTING.md`, `.github/PULL_REQUEST_TEMPLATE.md` if present\n\nIf none of these exist, infer conventions from the existing codebase: look at\n2–3 files in the same directory as the PR's primary changes. Match naming,\nerror handling patterns, test structure, and abstraction level already\nestablished.\n\nThese are the standards the PR should be measured against, not generic best\npractices.\n\n### 3. Read the PR description and commit messages\n\n```bash\ngit log <base-branch>..<pr-branch> --reverse --format=\"%h %s%n%n%b\"\n```\n\nExtract what the PR *claims* to do. Do not treat claims as fact until the\ndiff confirms them. Form your own judgment of scope and risk before reading\nexisting review comments or the user's opinion.\n\n### 4. Check CI status\n\nIf checks are failing, lead with that.\n\n### 5. Get the shape\n\n```bash\ngit diff --stat <base-branch>...<pr-branch>\n```\n\nFlag anything unexpected: utility files touched by a feature PR, large line\ncounts unrelated to the stated goal, test files present or absent.\n\n## Phase 2 — Timeline Reconstruction\n\n```bash\ngit log <base-branch>..<pr-branch> --reverse --oneline\n```\n\n### Scaling strategy\n\n| PR size | Approach |\n|---------|----------|\n| **≤15 commits, ≤30 files** | Full reconstruction — read every commit's `--stat`, inspect files of interest |\n| **16–40 commits or 31–80 files** | Sample — read first commit, last commit, and any commit whose message signals a pivot (\"revert\", \"actually\", \"try different approach\"). Focus on the 5 highest-churn files. |\n| **>40 commits or >80 files** | Shape-only — read `--stat` for all commits but only inspect the 3–5 files with the largest net diff. Note in findings that full reconstruction was not feasible. |\n\n### Reconstruction\n\nFor each commit in scope, read `git show <sha> --stat` and inspect files of\ninterest.\n\nBuild a timeline: what was attempted first, were there course corrections,\ndid the contributor fix their own mistakes within the branch?\n\n**Reversals and churn** — commit N adds something, commit N+M removes it.\nNormal and healthy. Flag only if intermediate complexity survives in the final\nstate.\n\n**Net diff is ground truth:**\n\n```bash\ngit diff <base-branch>...<pr-branch>\n```\n\nIndividual commits explain *why*; the net diff is what lands.\n\n## Phase 3 — Categorize Changes\n\nFor each file in the net diff:\n\n| Category | Definition | Review actions |\n|----------|-----------|----------------|\n| **Primary** | Directly serves the PR's stated goal | Read full file (Phase 4). Check correctness, edge cases, test coverage. Evaluate naming, error paths, and interaction with existing code. |\n| **Supporting** | Necessary plumbing for primary changes | Verify it's the minimum change needed. Check: could the primary change work without this? Is the API surface minimal? |\n| **Opportunistic fix** | Real bug fix discovered along the way | Confirm the bug exists on main. Check the fix is correct. Flag for separate PR if it complicates revert. |\n| **Scope creep** | Unrelated improvement or refactor | Note in findings. Don't block merge unless it creates risk. Suggest splitting. |\n| **Churn** | Added and reverted within the same PR | Run `git diff <base>...<head> -- <file>` to confirm net-zero. If not net-zero, reclassify. |\n\nShared utility changes get extra scrutiny: is the API change justified by more\nthan one caller? Could the same result be achieved without modifying the shared\nsurface?\n\n## Phase 4 — Read the Current State\n\nFor files categorized as **Primary**, read the full file on the PR branch:\n\n```bash\ngit show <pr-branch>:<path/to/file>\n```\n\nDiffs show what changed but hide whether the result is coherent. Check for\nleftover artifacts, naming consistency, dead imports. Understanding the full\nfile prevents forming architectural opinions from incomplete context — a diff\nthat looks over-engineered may match patterns already established in the file.\n\nFor large files (>500 lines), read at minimum the 50 lines surrounding each\nchange hunk plus the file's imports/exports.\n\n## Phase 5 — Strategic Assessment\n\n**Stop. Before evaluating any individual file or concern, think about the PR\nas a product decision.** Most review failures happen here — the reviewer dives\ninto file-level findings without first understanding what the change means for\nthe product, its users, and its architecture. A review that catalogs twenty\ncode issues but misses the one architectural tradeoff is a failed review.\n\n### 5.1 Name the core value\n\nState in one sentence what this PR actually improves for the product. Not what\nthe code does — what the *product* gains. This becomes the opening line of\nyour review. If you can't name the value, the PR may lack a clear purpose.\n\n### 5.2 Identify the 2–3 decisions that matter most\n\nEvery PR of substance makes decisions — about API surface, data flow,\nabstractions, constraints. Most are fine. A few are consequential. Find the\nconsequential ones:\n\n- **What new constraints does this introduce?** If an input changes from a\n  string to a structured object, who can no longer call this? If a workflow\n  step is removed, what output disappears?\n- **What new infrastructure does this add, and what's the actual usage\n  pattern?** Not theoretical usage — actual current usage. One lookup per\n  user journey? Thousands of concurrent requests? The answer determines\n  whether caching, rate limiting, and auth tiers are justified or premature.\n- **Does the deployment model support the abstraction?** Microservice\n  patterns in a monolith? Versioned APIs when both sides deploy atomically?\n  Schema versioning when there's one consumer?\n\nFor each decision, ground your evaluation in the project's reality: its deploy\nmodel, its current traffic, its team size, its stage, its existing infra.\nGeneric best practices are not arguments — \"rate limiting is a best practice\"\nis not a reason to add six rate limiters to an internal API with one caller.\n\n### 5.3 Check for product-level tradeoffs\n\nSome changes have consequences beyond the code:\n- Does a new input requirement block callers that worked before?\n- Does removing a feature (even via merge gap) break a user-facing output?\n- Does the change create a new operational burden (env vars, infrastructure,\n  deployment steps)?\n- Are there follow-up tickets implied but not tracked?\n\nIf a tradeoff exists, the review should surface it as a question, not an\naccusation: \"Is it acceptable that X can no longer do Y? If so, let's\ndocument it.\"\n\n### 5.4 Group concerns into themes\n\nDo **not** produce a flat list of file-level findings. Group related issues\ninto 2–4 coherent themes, each grounded in the product reality from 5.2. A\ntheme is a complete argument: what the PR does, why it doesn't fit, what to\ndo instead.\n\nBad theme: \"`lib/ratelimit.ts` — six rate limiters is too many.\"\nGood theme: \"Strip the rate limiting. Our usage pattern is one lookup per\nuser journey — there's nothing to rate-limit at current volume. Google's\nown quota limits are our rate limiter. Ship without it and revisit when\nusage data calls for it.\"\n\nThe difference: the good version names the actual usage pattern, explains why\nthe infrastructure doesn't fit, and gives a clear action.\n\n## Phase 6 — Detailed Evaluation\n\nWith the strategic assessment formed, now evaluate the details. The strategic\nthemes from Phase 5 are your guide — details should support or refine those\nthemes, not replace them.\n\n### Over-engineering detection\n\nFor each piece of infrastructure the PR introduces, ask:\n\n1. **What problem does this solve right now?** Not \"could solve someday\" —\n   right now, for current users at current scale.\n2. **Is there evidence the problem exists?** Usage data, incident reports,\n   user complaints, or is it anticipatory?\n3. **What's the simplest thing that could work?** If the answer is 50 lines\n   and the PR ships 500, the 450-line delta needs justification.\n4. **Does this match the project's stage?** Early-stage projects should\n   optimize for speed of iteration, not theoretical scalability.\n\nCommon over-engineering patterns:\n- **Versioned internal APIs** (`/v1/`, `schemaVersion`) in monorepos that\n  deploy atomically\n- **Multi-tier auth/rate-limiting** for traffic patterns that don't exist yet\n- **Custom observability layers** when the stack already has tracing\n- **Microservice boundaries** (self-calling HTTP, message dispatch) inside a\n  monolith\n- **Caching infrastructure** for access patterns with no repeated reads\n- **Abstract interfaces** with a single implementation\n- **\"Kept for future callers\"** exports that nobody calls\n\n### Stage-aware evaluation\n\n| Project stage | Bias toward | Accept | Push back on |\n|---------------|------------|--------|--------------|\n| **Early build** | Simplicity, speed of iteration | Thin wrappers, direct calls, minimal abstraction | Infra for imagined scale, premature versioning |\n| **Growth** | Reliability, observability | Caching, rate limiting, structured errors | Over-abstraction, speculative microservice splits |\n| **Scale** | Performance, resilience | Multi-tier systems, circuit breakers, versioned APIs | Unnecessary rewrites of working code |\n\nRead `AGENTS.md` and the repo structure to assess stage. If unclear, ask the\nuser.\n\n### Standard evaluation\n\nAlso evaluate:\n- **Correctness** — Does the implementation match the stated intent? Edge\n  cases? Test coverage?\n- **Supporting changes** — Minimum plumbing needed?\n- **Scope creep** — Entangled with primary changes or cleanly separable?\n- **Project conventions** — Does it follow AGENTS.md boundaries? Are shared\n  files (AGENTS.md, workflow-steps, etc.) updated when required?\n- **Dead code** — Unused imports, \"kept for future callers\" functions,\n  unreachable branches.\n\nFold detail findings into the strategic themes from Phase 5.
