Depth\nscales with project size — small projects get a tight summary, large projects\nget a layered map.\n\n## Phase 1 — Project Identity\n\nEstablish what the project *is* before reading any source code.\n\n### Read top-level files (in order of priority)\n\n1. `README.md` / `README` — stated purpose, setup instructions, feature list\n2. `AGENTS.md` — architecture boundaries, \"always do / never do\" rules\n3. `.cursor/rules/` — workspace conventions for this project\n4. The goal is to understand the skeleton, not\nevery function.\n\n### Scaling strategy\n\n| Project size | Approach |\n|--------------|----------|\n| **Small** (≤20 files) | Read every source file. Full picture is cheap. |\n| **Medium** (21–100 files) | Read entry points + 3–5 core modules. Skim the rest by name/export. |\n| **Large** (>100 files) | Read entry points, trace one request/command end-to-end, read the 5 highest-import-count modules. |\n\n### Find entry points\n\nLook for:\n- `main.ts`, `index.ts`, `app.ts`, `server.ts` — web/API entry\n- `main.py`, `app.py`, `__main__.py`, `manage.py` — Python entry\n- `main.go`, `cmd/` — Go entry\n- `src/main.rs`, `src/lib.rs` — Rust entry\n- `bin/` scripts, CLI definitions\n- `package.json` `\"main\"`, `\"bin\"`, `\"exports\"` fields\n- Framework-specific: `pages/`, `app/` (Next.js), `routes/` (Express/Rails)\n\n### Trace the skeleton\n\nFrom entry points, follow the import graph to identify:\n- **Core modules** — where the main logic lives\n- **Data layer** — models, schemas, database access\n- **API surface** — routes, handlers, controllers, exported functions\n- **Shared utilities** — helpers used across modules\n- **Configuration** — how settings flow into the system\n\nRead 3–5 pivotal files fully to understand the primary abstraction patterns.\n\n### Identify boundaries\n\n- Monorepo packages / workspaces\n- Service boundaries (if microservices)\n- Plugin / extension points\n- Public API vs internal implementation\n\n## Phase 4 — Features and Functionality\n\nShift from code structure to user/consumer perspective.\n\n### For applications (web, CLI, desktop)\n\nEnumerate:\n- User-facing features (routes, pages, commands)\n- Authentication / authorization model\n- Data inputs and outputs\n- Background jobs, workers, scheduled tasks\n- External integrations (APIs, webhooks, third-party services)\n\n### For libraries / SDKs\n\nEnumerate:\n- Public exports and their purpose\n- Primary use cases (from README examples or test files)\n- Extension points (plugins, middleware, hooks)\n- Versioning / compatibility guarantees\n\n### For infrastructure / tooling\n\nEnumerate:\n- What it provisions or manages\n- Configuration surface (env vars, config files, CLI flags)\n- Operational commands (deploy, rollback, scale)\n\n## Phase 5 — Conventions and Patterns\n\nExtract the implicit rules that make contributions consistent.\n\n### Look for\n\n- **Naming**: File naming (kebab, camel, pascal), variable/function style\n- **Code organization**: Feature-based vs layer-based, barrel exports\n- **Error handling**: Custom error types, Result patterns, try/catch strategy\n- **Testing**: Unit vs integration split, fixture patterns, mocking approach\n- **State management**: Where state lives, how it flows\n- **Type patterns**: Strict vs loose typing, shared type definitions\n- **Logging / observability**: Structured logging, tracing, metrics\n\n### Sources of truth (in priority order)\n\n1. `AGENTS.md` explicit rules\n2. `.cursor/rules/` files\n3. Link to existing docs rather than reproducing them.\n\n## Principles\n\n- Read before you conclude. Every claim about the project should be grounded\n  in something you actually read, not inferred from the name.\n- Shape before depth. Understand the map before zooming into any territory.\n- User perspective matters. Features are what the project does, not how the\n  code is organized.\n- Flag, don't fabricate. If the README is stale or docs are missing, say so.\n- Respect existing documentation.
