Every command below was verified\nagainst the Makefile, scripts/, and .github/workflows/ on 2026-07-02\n(repo v1.9.15).\n\nTerms used once and reused throughout:\n\n- **Plugin**: a directory under `plugins/` with a\n `.claude-plugin/plugin.json` manifest. Most have their own Makefile,\n pyproject.toml, and tests/.\n- **skrills**: a Rust CLI for skill validation and token analysis,\n vendored at `plugins/abstract/bin/skrills`. Every skrills target has\n a Python fallback, so a missing binary never blocks you.\n- **ClawHub export**: a cross-framework skill package format written to\n `clawhub/` by `scripts/clawhub_export.py`.\n\nAll commands run from the repo root unless a `cd` is shown. `uv` is\nrequired for everything Python. Falls back to `uv run python scripts/generate_dependency_map.py`. | Skill token-budget and dependency analysis. | Token/dependency stats. |\n| `make status` | `make -C status` for every plugin. | Quick overview. | Per-plugin status or \"(status unavailable)\". |\n| `make clean` | `make -C clean` for every plugin, errors ignored. | Reset build artifacts. | \"Done.\" |\n\nTwo targets have soft failure modes worth repeating: `make validate-all`\nand `make plugin-check` keep going past failures and can exit 0 while a\nplugin is broken. Read their output. Do not treat a green exit as proof.\n\n## Scoping runs: one plugin, one file\n\nThe root Makefile auto-generates delegation targets for every plugin\nthat has a Makefile. `make -` is identical to\n`make -C plugins/ `:\n\n```bash\nmake sanctum-test # run sanctum's test suite\nmake imbue-lint # run imbue's lint target\nmake abstract-help # list a plugin's own targets\n```\n\nRun a single test file from inside the plugin directory:\n\n```bash\ncd plugins/imbue && uv run pytest tests/unit/test_deferred_capture.py -x -q\n```\n\nRules that save you an hour:\n\n- Never run root `pytest` expecting plugin tests to run. Root\n pyproject.toml sets `norecursedirs = [\"plugins/*\", ...]` because\n plugin conftest.py files collide on import paths. Plugin tests run\n per-plugin, always.\n- Some plugins force coverage on every run. imbue's pytest `addopts`\n include `--cov=scripts`, `--cov-report=html:htmlcov`, and\n `--cov-report=xml`, so even a single-file run writes `htmlcov/` and\n `coverage.xml` into `plugins/imbue/`. This is normal, not a mess you\n made.\n- Coverage thresholds: root coverage `fail_under = 85`. Per-plugin\n overrides live in each plugin's `[tool.nightmarket]`\n `coverage_threshold` (per-plugin values: see\n night-market-validation-and-qa, the designated home for the\n threshold inventory). `run-plugin-tests.sh` reads that value and\n passes `--cov-fail-under=` when the plugin runs via the pytest\n path.\n\n## Artifact conventions\n\n| Artifact | Producer | Location | Committed? |\n|----------|----------|----------|------------|\n| `htmlcov/`, `coverage.xml` | pytest coverage addopts | Repo root and per-plugin dirs | Present in tree but regenerated. Rebuild with the skill-graph tooling |\n| `clawhub/` | `make clawhub-export` | `clawhub/manifest.json` plus one `nm--/` dir per exported skill | No, generated locally. `make clawhub-export` rebuilds it, and the release workflow regenerates it in CI |\n| `bridge/openclaw/`, `bridge/a2a/` | `make bridge-build`, `make a2a-cards` | `bridge/` | Build outputs. `make bridge-clean` removes skills and a2a |\n| `book/build/` | `mdbook build` (book/book.toml sets `build-dir = \"build\"`) | `book/build/` | No, CI-built |\n| `trust-report.json` | CI only: trust-attestation.yml on push to master | Workflow workspace, SLSA-attested | No, never in tree |\n\n## Release runbook\n\nThe ecosystem ships as one version. `.claude-plugin/marketplace.json`\nis the version source of truth, fanned out to every plugin manifest.\nGates and review policy are night-market-change-control territory.\nThis is the mechanical sequence.\n\n1. **Preflight.** Run `Skill(sanctum:git-workspace-review)` for a\n read-only workspace check. Confirm you are on a\n `-` branch. Do not release from master.\n\n2. **Bump the version everywhere.** Dry-run first:\n\n ```bash\n uv run python plugins/sanctum/scripts/update_versions.py 1.9.16 --dry-run\n uv run python plugins/sanctum/scripts/update_versions.py 1.9.16\n git diff --stat\n ```\n\n The script rejects any version that does not match\n `^\\d+\\.\\d+\\.\\d+$`. It then rewrites the version field in every match\n of these globs, and it skips cache and venv directories:\n\n - `**/pyproject.toml`\n - `**/Cargo.toml`\n - `**/package.json`\n - `**/.claude-plugin/plugin.json`\n - `**/.claude-plugin/metadata.json`\n - `**/.claude-plugin/marketplace.json`\n - `**/openpackage.yml`\n - any `**/__init__.py` that contains `__version__`\n\n Expect a large diff of roughly 100 files. That is the design.\n\n3. **Add the CHANGELOG entry.** CHANGELOG.md follows Keep a Changelog\n 1.1.0 with SemVer. Keep `## [Unreleased]` at the top. Insert\n `## [X.Y.Z] - YYYY-MM-DD` directly below it. Do not rewrite or\n de-slop historical entries.\n\n4. **Sync the docs.** Update the per-plugin version column in\n `docs/api-overview.md`. Then run:\n\n ```bash\n make docs-sync-check\n ```\n\n The check compares plugin.json registrations against the generated\n capabilities reference in `book/src/reference/`. If it reports\n drift, run `/sanctum:sync-capabilities --fix`.\n\n5. **Open the PR and clear the gates.** Follow\n night-market-change-control. The gates are the pre-commit hooks, the\n slop check on docs, capabilities-sync, typecheck, and the security\n workflows.\n\n6. **Merge to master.**\n\n `trust-attestation.yml` fires on the push. It runs `make test`. It\n writes `trust-report.json`. It attaches a SLSA provenance\n attestation with `actions/attest-build-provenance@v4`.\n\n7. **Tag the release.** Run `/sanctum:create-tag v1.9.16`. The command\n pushes a v-prefixed annotated tag. It then confirms that the release\n pipeline started.\n\n8. **Let the release pipeline run.**\n\n `cross-framework-publish.yml` fires on `v*` tags. It strips the `v`\n and validates the version against `^[0-9]+\\.[0-9]+\\.[0-9]+`. It runs\n the cross-framework unit tests: clawhub_export, build_bridge,\n a2a_cards, and framework_detect. It runs `make cross-framework`. It\n packages four tarballs:\n\n - `night-market-clawhub`\n - `night-market-openclaw-bridge`\n - `night-market-a2a-cards`\n - `night-market-cross-framework`\n\n It then creates the GitHub release.\n\n One precondition applies. The publish job fails when\n `clawhub/manifest.json` does not exist. It also fails when\n `total_exported` is 0. The current count is 188.\n\n ClawHub submission after the release stays manual. Run\n `./scripts/clawhub-submit.sh v`.\n\nRelease checklist:\n\n- [ ] `make test`, `make lint`, `make typecheck` all pass locally\n- [ ] `update_versions.py` diff reviewed and marketplace.json shows the\n new version\n- [ ] CHANGELOG has the new section, `[Unreleased]` still on top\n- [ ] `make docs-sync-check` clean\n- [ ] Tag pushed, both workflows green, release has 4 tarball assets\n\n## Book publishing\n\nThe mdBook under `book/` deploys via deploy-book.yml:\n\n- Triggers: push to master or main touching `book/**` or the workflow\n file itself, plus PRs on the same paths (build-only) and manual\n dispatch.\n- Build: `peaceiris/actions-mdbook@v2` with `mdbook-version: 'latest'`,\n then `mdbook build` with working-directory `book`. Output\n `book/build` uploads via `actions/upload-pages-artifact@v5` and\n deploys with `actions/deploy-pages@v5`, with one retry step if the\n first deploy fails.\n- Known fragility: mdbook is unpinned (\"latest\"), so a new upstream\n mdbook release can break the build with no change in this repo. If\n the book job fails right after an mdbook release, suspect that first.\n\nLocal preview, if mdbook is installed:\n\n```bash\ncd book && mdbook build # output in book/build/\n```\n\n## Cross-framework export surface\n\n```bash\nmake clawhub-export # export all skills to clawhub/, then validate\nmake clawhub-export-top # top 20 most marketable skills only\nmake clawhub-validate # re-validate an existing export\nmake clawhub-stats # export statistics, no writes\nmake bridge-build # (depends on clawhub-export) build bridge/openclaw/\nmake a2a-cards # generate A2A agent cards into bridge/a2a/\nmake a2a-list # list agents eligible for card generation\nmake detect-framework # detect the active agentic framework\nmake cross-framework # all of the above: export + bridge + cards\n```\n\n`make cross-framework` is exactly what the release pipeline runs, so\nrunning it locally before tagging catches export failures early.
