If the premise is open,\nhelp shape it without manufacturing certainty. Once it is testable, validate it\nfrom plausibility to the strongest real-world evidence the user can obtain. Do\nnot mistake research, enthusiasm, interviews, or one pilot for a validated\nmarket.\n\nThe skill has two connected modes:\n\n- **Shape** — clarify and reframe an open opportunity until the next useful\n  product or market hypothesis is visible. A verdict is optional.\n- **Validate** — test one provisional hypothesis against customer, behavioral,\n  and commercial evidence until an explicit market decision is possible.\n\nWhen the user asks for full validation, the work is complete only when it has:\n\n1. made the hypothesis falsifiable\n2. mapped evidence for and against every decision-carrying claim\n3. closed the most important evidence gap with primary or behavioral evidence\n   when access permits\n4. separated what is known from what remains merely plausible\n5. produced an explicit **Advance / Reshape / Hold / Stop** decision\n\nMarket validation may span multiple sessions because customers and experiments\nexist outside the chat. Preserve one living validation brief so the work can\nresume without restarting.\n\n## Boundary first\n\nChoose this skill based on the state of the user's thinking:\n\n| User has | Use |\n|---|---|\n| A concrete requested solution that may not serve the real need | Distill the real need first — not this skill |\n| An open product or business opportunity and wants to discover a testable market premise | Shape it here, then validate when useful |\n| A specific customer/problem/value hypothesis and wants to know whether reality supports it | Start at the validation contract |\n| A market-backed direction and needs a shared build concept | Move on to shaping a buildable concept — not this skill |\n\nDo not force an open idea into a validation contract before its important\npieces are legible. Conversely, do not keep ideating after one hypothesis has\nstabilized when customer or commercial evidence now carries the decision.\n\n## Validation model\n\nValidation is not one binary badge. Track the evidence state of each claim:\n\n- **Unsupported** — asserted, with no meaningful evidence\n- **Plausible** — supported by credible secondary or first-party signals\n- **Behavior-supported** — target customers repeatedly demonstrate the problem,\n  workaround, switching, or relevant action\n- **Commitment-supported** — the intended buyer gives scarce commitment such as\n  money, signed pilot, procurement effort, data access, or meaningful time\n\nThe claims that usually carry a market decision are:\n\n1. **Customer and situation** — a reachable segment encounters a specific\n   triggering situation.\n2. **Problem** — the situation creates frequent, severe, or costly consequences.\n3. **Existing demand** — people already spend money, time, risk, or political\n   capital to make progress.\n4. **Buyer and budget** — an identifiable decision-maker owns the outcome and\n   can fund change.\n5. **Offer fit** — the proposed value and delivery shape beat the current\n   alternative enough to motivate action.\n6. **Reachability** — there is a credible path to repeatedly find and engage the\n   segment.\n\nNot every claim needs commitment-level evidence before proceeding. The riskiest\nclaim that would reverse the decision does.\n\n## End-to-end workflow\n\n### 0. Shape an open premise\n\nUse this step when the user has an opportunity, aspiration, market question, or\nvague product idea rather than a testable hypothesis. Treat the first idea as a\nmovable premise, not a contract.\n\nMaintain a compact working map:\n\n- **Aim** — the outcome the user wants\n- **Relationship** — current-product opportunity, standalone product, adjacent\n  product, or deliberately undecided\n- **Premise** — current customer, situation, problem, product shape, and value\n  mechanism, including blanks\n- **Evidence and tensions** — observed facts, user claims, inference,\n  contradictions, and consequential unknowns\n- **Next decision** — the choice that most changes what should happen next\n\nWork on only the uncertainty carrying that decision. Depending on the context:\n\n- ask one to three questions only the user can answer\n- inspect relevant product, repository, or first-party evidence\n- research users, alternatives, competitors, market conditions, or feasibility\n  proportionately\n- compare one to three materially different premise shapes\n\nExisting code proves capability, not need. Public complaints and feature\nrequests can reveal mechanisms and language, but not prevalence or willingness\nto pay.\n\nGive value in every turn: a synthesis, reframe, meaningful option, or next\ndecision—not an intake questionnaire. When the premise changes:\n\n1. state the new shape in one sentence\n2. preserve what remains valid\n3. name what became invalid or uncertain\n4. continue from the updated map without restarting\n\nIf the user only wants orientation, stop with the strongest current shape,\nsupporting evidence, remaining tension, and next useful move. Do not manufacture\na validation verdict. If customer, costly situation, current alternative,\nbuyer, and proposed value are legible enough to test, move into the validation\ncontract.\n\nWhen the user requests a durable opportunity map, positioning, MVP boundary,\npitch narrative, or decision memo, read the relevant section of\n`references/artifacts.md` and preserve the active evidence state.\n\n### 1. Lock the validation contract\n\nTurn what the user gave you into one provisional sentence:\n\n> **[Customer] in [situation] struggles with [costly problem], currently uses\n> [alternative], and [buyer] will choose/pay for [proposed value] because\n> [reason to switch].**\n\nAlso capture:\n\n- geography or market boundary\n- the decision this validation must inform\n- time, money, access, and research constraints\n- what evidence would cause **Advance**, **Reshape**, **Hold**, or **Stop**\n\nPropose the contract from available context. Ask only about a blank that is both\nunguessable and decision-changing. Let the user correct it once; do not run a\ngeneric startup intake.\n\nIf the proposed solution is still very fluid, lock the customer/problem side and\nlabel the offer claim as open rather than inventing false precision.\n\n### 2. Build the claim and evidence map\n\nFor each decision-carrying claim, record:\n\n- current evidence\n- strongest counter-explanation\n- evidence state\n- risk if false\n- cheapest method that could discriminate between explanations\n- threshold that changes the decision\n\nPrioritize by **decision impact × uncertainty**, not by whichever evidence is\neasiest to collect.\n\nRead `references/artifacts.md` before creating or updating the living validation\nbrief.\n\n### 3. Mine first-party evidence\n\nBefore searching the public web, inspect evidence the user already owns when it\nexists:\n\n- support conversations and feature requests\n- product usage, retention, cancellation, and workflow data\n- sales calls, objections, win/loss notes, and CRM fields\n- interview transcripts, surveys, emails, community conversations\n- paid pilots, proposals, procurement steps, and previous experiments\n\nSeparate capability from demand. Existing code proves something can be built;\nfeature requests prove someone asked; neither proves repeated pain or purchase\nintent.\n\nRespect privacy and authorization. Ask for aggregated or redacted evidence when\nraw customer data is unnecessary.\n\n### 4. Run the secondary evidence audit\n\nResearch both for and against the contract:\n\n- recurring pain and consequences\n- workarounds and existing spend\n- direct competitors, substitutes, services, internal builds, and non-consumption\n- buyers, budgets, procurement language, and switching barriers\n- market timing, regulation, concentration, and reachable communities\n- failed products or attempts that expose structural risk\n\nRead `references/research.md` and use only methods relevant to the active claims.\nFor parallel evidence collection, read `references/orchestration.md`.\n\nKeep an evidence log with canonical source, date, claim covered, evidence type,\nsnippet or datapoint, confidence, and contradiction. Deduplicate by origin before\ncounting corroboration.\n\nStop at saturation or a declared research cap—not after the first plausible\nanswer.\n\n### 5. Make the desk-research call\n\nSynthesize what secondary and first-party evidence can establish. Use precise\nlanguage:\n\n- **research-supported** or **plausible**, never “validated,” when evidence is\n  indirect\n- **insufficient evidence** when the decisive claim remains open\n- confidence per claim, not one decorative confidence score\n\nAt this point, recommend **Advance to field validation**, **Reshape the\nhypothesis**, **Hold**, or **Stop**. Do not produce the final market-validation\nverdict yet unless strong primary and behavioral evidence already exists.\n\n### 6. Close mechanism gaps with primary discovery\n\nUse interviews or workflow observation to understand:\n\n- the last real incident, trigger, sequence, and consequence\n- current alternatives and why they remain tolerated\n- who notices, owns, approves, pays, and can block change\n- urgency, switching conditions, and adoption risk\n- language customers naturally use\n\nRead `references/fieldwork.md` and prepare:\n\n- participant criteria and exclusions\n- recruiting routes\n- a behavior-first interview or observation guide\n- an evidence-capture format\n- sample and stop rationale\n\nThe user may conduct sessions and return with notes, or connected tools may\nprovide authorized evidence. Do not fabricate interviews or silently replace\nthem with public posts.\n\nSynthesize patterns and disconfirming cases. Interviews validate mechanisms and\ncontext; stated enthusiasm does not validate willingness to pay.\n\n### 7. Close demand gaps with a behavioral or commercial test\n\nChoose the smallest test that exposes the weakest decisive claim to reality.\nExamples:\n\n- paid or deposit-backed pilot\n- concierge/manual delivery of the promised outcome\n- proposal or letter of intent with concrete obligations\n- pricing or packaging test with a real buying decision\n- smoke test measuring qualified conversion from a reachable audience\n- channel test measuring whether the target segment can be acquired\n- switching test that requires data, integration, or workflow commitment\n\nDefine before launch:\n\n- exact claim being tested\n- target participant and offer\n- observable behavior—not reported preference\n- pass / reshape / stop threshold\n- time and spend cap\n- what the test cannot prove\n\nHelp execute the test when tools and authorization permit. Otherwise, produce a\nrun-ready protocol, pause at the human gate, and resume from returned results.\nDo not treat “I would use this,” waitlist signups, or compliments as payment.\n\n### 8. Decide without laundering uncertainty\n\nUpdate every claim's evidence state, then issue:\n\n- **Advance** — enough evidence supports the next reversible investment\n- **Reshape** — the market signal exists, but customer, problem, buyer, offer,\n  channel, or timing must change\n- **Hold** — the evidence is still insufficient and the next test is not\n  currently worth its cost\n- **Stop** — strong evidence contradicts a decision-carrying claim or economics\n\nSeparate verdicts for:\n\n- problem\n- demand\n- buyer/budget\n- proposed offer\n- reachability\n\nOne positive customer or paid pilot is evidence, not proof of a repeatable\nmarket. State the next unvalidated risk even when the decision is Advance.\n\n### 9. Deliver the market-validation dossier\n\nRead `references/artifacts.md`.
